People move not when they are forced to, but when they want to. The energy we bring to the exact same task is entirely different when we do it reluctantly versus when we feel it was our own choice.

The same applies to your team members' motivation. No matter how many goals and rewards a leader presents, if the team members do not find meaning in what they do, it will not lead to high performance.

Therefore, what a leader truly needs is not tighter pressure, but an understanding of the conditions under which motivation thrives. A leading framework that explains these conditions is the Self-Determination Theory (SDT), developed by psychologists Edward Deci and Richard Ryan. This theory explains that human beings become more motivated and engaged when three core psychological needs are met: Autonomy, Relatedness, and Competence. A leader's conversation must be designed specifically to spark these three needs.

1. Autonomy: "I have a choice."
Autonomy is the desire to choose and regulate one's own work. Even if the goal remains the same, people take ownership and action when they feel they have a say in the methods and processes.

Conversely, the moment micromanagement begins, motivation plummets. Even a task someone was doing well turns into a burden and triggers resistance when they are constantly told what to do. People do not view a task as "their own" the moment they feel forced.

Thus, leaders must look back and see if they are giving their team members room to make their own judgments rather than trying to control them. Conversations that boost autonomy start with questions rather than directives.

"As you move forward with this project, what is the approach or idea you are most eager to try out?"
"If you were to design and lead this project yourself, where and how would you like to start?"
"While keeping the core goal, what parts of the process would you like to tweak if you were to do it your way?"

2. Relatedness: "I want to work together."
Relatedness is the desire to feel psychologically connected, a sense of belonging, and a bond with the people one works with. If a team member feels uncomfortable around their leader, they naturally stop investing their heart into the work itself. This is not a matter of personality; it is a very natural human response.

Think back to your school days—it is easy to understand. You studied harder for the subjects taught by teachers you liked, and naturally distanced yourself from the subjects of teachers you disliked. The same goes for organizations.

Conversations to restore relatedness must begin with questions that affirm trust rather than evaluation.
"Is there anything I should know or understand better so I can support you more effectively?"
"What is one thing I could change or do first to help us collaborate more comfortably and effectively moving forward?"
"I was really grateful for this specific quality/action of yours while we worked together recently."

3. Competence: "I am confident I can do this well."
Competence is the desire to feel that one is doing a good job and growing. The more competent people feel, the more they challenge themselves and engage deeply. The reason energy surges the moment we are recognized is because we receive a signal that we are valuable.

On the flip side, if someone's shortcomings are repeatedly pointed out, they will stop trying altogether. A leader's role is not simply to patch up a team member's weaknesses, but to help expand their competence. This requires conversations that highlight strengths in the process rather than just evaluating the final outcome.

"While working on this project, at what specific moment did you feel you had clearly improved compared to before?"
“이 과제를 통해 팀원님만의 강점이 가장 잘 드러난 부분은 무엇이라고 생각하나요.”
"If you were to take it one step further from your current level, what kind of role or responsibility would you like to try next?"

To become a leader who boosts team motivation, you must examine how well you respect your team members' three psychological needs: autonomy, relatedness, and competence.
